We've all worked with Visionaries (aka CEO's) who have tons of ideas, some of them even potentially revenue-awesome ideas, but they have no idea how to execute on them or move others towards that goal.

When we talk about employees not being "engaged," it usually boils down to employees not understanding how their work (the execution) is tied to the strategy. The disconnect depresses and disengages people. No one wants to run in place on meaningless tasks.

That's why all Visionaries need an Integrator (aka COO).
Integrators draw the road map and make sure that everyone else is driving the business in the same direction - all with a clear, agree upon destination.
They are the glue for the organization that holds everything together, beating the drum (provides cadence), executing the business plan, holding the Leadership Team accountable, and ultimately are accountable for P&L results.

Fractional Integrators are senior level executives who have significant leadership experience owning/running businesses, and now help frustrated and overwhelmed business owners by serving as the COO in their companies.
Just like a full-time COO, they function as your strategic partner. It is their job to turn your leadership team into a group that can run the business day-to-day and execute your vision.
The Integrator is the “leader” of the Leadership Team. That team reports to them, even in a fractional engagement. The Integrator is a strategic partner with the owner / Visionary. They drive execution of the vision down into the company through the leadership team, integrate the various functions and departments with one another, and ensure everyone is rowing in the same direction.
A VP of Ops is just one member of the leadership team who reports to the Integrator. He or she is responsible for the actual product and/or service that the business provides to its customers or clients.
One reason for the common confusion between the Integrator and the VP of Ops roles is that in many businesses where the Integrator is full-time, he or she also serves as the organization’s VP of Ops. The Integrator part of their role takes up about 20-40% of their time and the VP of Ops part of their role takes up the balance.
Hayfield Fractional Integrator’s primarily serve only as our clients’ COO / Integrator (i.e., doing only the most strategic work), and not as their VP/Head of Ops. Someone working full-time with our clients serves as the VP of Ops, and this person will report to your Hayfield Fractional Integrator.
Your Fractional Integrator will spend the first few weeks meeting with you, your leadership team, and other key employees to understand your business, how things work, where the issues are, and what is important.
Along the way they will hold your monthly “Same Page Meetings” with you, plus the weekly leadership team (Level 10) meetings. They will regularly meet with leadership team members one-on-one, driving execution of goals and metrics. And they take on appropriate Rocks (quarterly goals) like replacing a key team member, driving the rollout of an innovative technology, or coaching a team on documentation of core processes.
Our engagements are designed to last a minimum of 24 months, with the typical end-goal to elevate someone internally and/or hire a full-time COO / Integrator from the outside when the client is ready to do so.
That said, we know that a strong Visionary / Integrator bond is a foundational building block to your company’s success, and to your ability to elevate beyond the day-to-day. For that reason, Hayfield is committed to stay engaged as a key member of your executive team for as long as you see fit.
Our monthly retainers are based on the amount of support we estimate it will take to drive the achievement of your stated goals, not a specific time commitment. That said, a Hayfield Fractional Integrator typically spends 10 to 20 hours each week with our clients.
EOS Implementers help you get clarity during full-day sessions with your leadership team. A Fractional Integrator helps you execute.
Each EOS Implementer is a franchisee of EOS Worldwide and teaches you and your leadership team the EOS tools, facilitates your decision-making about how you apply those tools to your business, and coaches you on this decision-making process. This training is done through full-day sessions with your leadership team.
A Fractional Integrator is the leading member of your executive leadership team, with the rest of the leadership team reporting directly to them. He or she sits on your Accountability Chart, and they will integrate and lead the various functions of your business (each of which are, in turn, led by members of your leadership team). They drive the execution of everything you agreed to do in your EOS session-days.
We strongly recommend that our clients work with an EOS Implementer, if possible, to allow your Fractional Integrator to stay 100% focused on strategic leadership and execution without the distraction of also being responsible for the organization's self-implementation of EOS. That said, there may be unique opportunities where your Fractional Integrator may also take the lead as your Implementor as well.
The short answer is “No”.
However, every business needs to have metrics, goals, a way to manage major strategic projects, a vision, a definition of what kinds of people they are looking for, and a way of finding the right people and repelling the wrong people.
These elements, among others, make up a company’s “business operating system” (“BOS”).
Our primary value is providing you with an experienced executive leading your leadership team. To be your strategic partner. To create and execute a roadmap for transformative change. To make your business self-managing. Just like a skilled carpenter needs tools to do his or her job, a BOS is one of your Fractional Integrator’s tools.
While EOS is not the only BOS, it is a great one and our experience shows us that it works. We therefore highly recommend that all our clients use EOS.
